Future exposure is not traffic but “trust that machines can read.”
The first time I truly felt the world change was at a strategy meeting in Singapore. The other side didn’t want me to present, and didn’t want me to talk vision. Their chief procurement officer said just one thing: “Please upload your AEO pack. Our agent will evaluate.” Then the whole meeting room went as silent as if the air had been sucked out. No one took notes, no one asked questions, no one showed emotion.
Because the first gate wasn’t them; the first gate was their AI procurement Agent.
01 | What Are IEO / AEO? Not Exposure but “Being Understood”
We have all been too used to doing “marketing understanding” — how to make customers like you, how to speak with stature, how to give the story tension, how to build a sense of brand. These are not wrong; they are just no longer the main battlefield.
In an AI Agent’s eyes there are only three things:
1. Who are you? (Identity)
Company structure, operating model, revenue sources, assets, liabilities, tech stack, processes.
2. What can you do? (Execution)
Can you deliver stably under a given SLO/SLA.
3. Can you be trusted? (Operability)
Is your data clean, are your processes consistent, are your models controllable.
The spirit of AEO / IEO is: let machines understand you, not let people be moved by you.
02 | People Are Moved by Your Story; AI Is Not
You say: “We are the team in Taiwan that understands AI best,” “We have the strongest cross-border resources,” “We are already running ahead of the market”
The AI Agent replies: “Unsupported claim. Missing metrics.” (No supporting evidence; no quantified metrics.)
You say: “Our compute center is very advanced”
AI asks: “How many H100/H200s? GPU RAM? PUE? Rack specs? SLA? Power redundancy? Cooling redundancy? Delivery schedule?”
You talk vision; it wants a spec sheet. You tell a story; it wants YAML.
03 | At PSF I Saw This World Long Ago: Cross-Border Procurement Is Fully Automated
Do you know how large companies in the US, Japan, the Czech Republic and Singapore now do pre-investment review? They don’t ask you to come and present. They will:
1. Ask you to provide a **machine-readable** data room (AEO Pack)
2. Feed all documents into their **procurement agent**
3. The agent automatically calculates:
* Risk
* Compatibility
* Cost
* Schedule
* Supply stability
* Sustainability
4. Humans see only at the end a “recommend procurement” or “exclude” notice
The reason you get excluded might be just one line: “Insufficient machine-readable structure.”
(Not machine-readable; the format is insufficient for analysis.)
It’s not that you are bad; it’s that AI can’t understand you.
04 | The Essence of IEO / AEO: Turning You into a Company That “Machines Can Procure”
In the past companies prepared: pitch decks, brand stories, videos, PR, websites
Now you need to prepare:
1. A machine-readable identity file (Company Identity / IEO)
* Company structure (JSON)
* Equity chart (machine-readable)
* Business model (flowchart, parseable)
* Regulatory fit (clauses + evidence chain)
* Financial model (parameterized, not a table image)
* Energy, carbon emissions, supply chain (citable)
2. A machine-readable operations file (Operational AEO)
* SLA
* SOP
* Incident rollback
* Permission architecture
* Data flow (Data lineage)
* Model version (Model card)
* Risk matrix
* Audit evidence chain
* Policy documents (verifiable)
3. Machine-readable delivery capability (Delivery Index)
* Utilization rate
* Construction period
* Delivery history
* Customer success rate
* Incident rate
* Buffer design
* After-sales capability
These are not “for people to see”; they are “for AI to read.”
05 | The Cruel Truth of AEO: AI Will Flatten All Personal Connections
You think you can rely on relationships? You think you can rely on “who I know”? You think you can rely on “we have worked together before”? AI will ruthlessly fade all of these into “Scored by objective metrics only.” Just as I saw in the Czech Republic, a machine will never look at whether you’re handsome, whether you have presence when you speak, or whether your company is pretty. It looks only at whether you can be parsed, whether you can be verified, whether you can be compared and whether you can be procured.
06 | Conclusion: You’re Not Seeking Exposure; You’re “Speaking to Machines”
In the era of IEO / AEO you need to rethink what “presence” means. It is not how big the story you tell is,
but whether AI can describe you accurately.
Because the future cooperation process will become: you → documents → the other side’s Agent → scoring → human approval.
You have only one task: get AI to say for you “This company is understandable, verifiable, adoptable.”
